Plan for mortgage processing overflow before it grows.
Overflow support works best when the team can name exactly what needs covering.
Start with the article →Find the work that is accumulating.
A full pipeline does not always mean you need another processor. Work may be waiting on a reply, a decision or a missing owner. Look at open actions, beyond the file count. Name the stage, next useful step and person who owns it.
Separate a short spike from a recurring problem. A brief absence may need cover. Repeated confusion over requests may need a clearer handoff. Adding a person to an unclear process can add another inbox without fixing the queue.
- Sort actionable work from work waiting on someone else.
- Identify which tasks can transfer without changing decision authority.
- Record what would let the regular team resume ownership.
Transfer a defined responsibility.
In a fictional case, a processor handles an urgent closing issue while follow-up work waits. Define the cover needed: check the recorded requests, follow up through the approved channel and log replies for the reviewer. The backup still needs permission, context and a contact for questions.
Agree where updates go and who speaks with the loan officer. Keep lender decisions with the lender. Do not expand cover into tasks the backup has not accepted or cannot perform. Test the handoff with a fictional case before using a live file.
Plan the return to normal work.
Plan how cover ends. Who checks open actions, returns unfinished requests and removes access no longer needed? Keep a short record of what is still open. Confirm the regular owner has the work so it does not get lost between queues.
Fannie Mae’s outsourcing guidance covers seller oversight of outsourced processing. It does not tell a brokerage how many staff it needs. Use the planner to prepare a discussion. Confirm the actual scope and duties that apply with the people who will do the work.
Put it to work.
Define the queue, the temporary owner and the return handoff before assigning overflow work.
